How Do I Use Developmental Editing?

I like to think of developmental editing as having two stages: first, there’s the creation of the edit letter and annotated manuscript that communicate issues or areas for improvement in a book to the writer. Second, there’s revision, where the writer takes the results of their developmental editing and implements them in the book. As a writer and an editor, I’ve participated in both stages, and I’ve developed some guidelines on how to use them.

First, figure out what works.

Most rounds of developmental editing will contain a mixture of feedback that’s instantly useful to the writer and feedback that isn’t. It’s often easiest to start your revision by creating a separate document and listing the revisions that are either simple and quick or light you up and make you excited to get back to work. Many times this covers the bulk of what’s flagged up in a manuscript.

Second, figure out what doesn’t work.

Developmental editing also tends to produce a few suggestions that the writer considers nonstarters. Either the editor misunderstood a central aspect of the story, wanted to push it in a direction the writer felt uncomfortable with, or jumped straight into making suggestions rather than identifying problems and letting the writer create solutions. (Note: This doesn’t mean you got bad editing! It’s an art, and no editor is perfect all the time. Judge your editor based on the overall usefulness of their work.)

Third, wrestle with the hard parts.

Once you’ve eliminated the definite yeses and definite noes, you’re left with the tricky parts. These are often the revisions that most improve the manuscript. Take some time, even if it’s days or weeks, to think through your editor’s comments and suggestions. Usually you’ll end up rejecting some of them and accepting others, and you may find that in this stage the other suggestions made in developmental editing start to link together. A definite-yes revision may lead you to a solution for a tricky problem. Or a definite no may lead you to better understand something essential. Whatever happens, don’t settle on a final revision plan until you’re happy with all the changes you’re going to make, and feel free to contact your editor for extra feedback or kick ideas around with them. What is developmental editing? Let me paint you a picture. You’re staring at a screen. On that screen there are roughly 350 words, double-spaced, 12-pt. font. Together, they form part of a narrative, linking up with thousands of others to create images of people, places, things, actions, and ideas. Your job is to evaluate the way those words combine to make a story, then help the person who wrote them make them better. You need to understand what the author is trying to do. You need to see what they’ve actually done. And you need to help them bridge the gaps between the two.

That process? That’s developmental editing.

Editing by Any Other Name…

Developmental editing goes by many names. You might hear it called story editing, or substantive editing, or content editing. You might hear it described as revision, or critique. Whatever its name, it’s the way an editor evaluates the essential elements of a story: plot, character, setting, structure, pacing, audience considerations, and voice. Developmental editing can be performed by an in-house editor at a traditional publisher or by a freelance editor for a small press or an indie author. In some ways, even an author’s first revision pass over their manuscript counts as developmental editing.

What Developmental Editing Isn’t

Many people have a particular image in mind when they think of editing: someone, probably dressed in black, sitting at a coffee shop, poring over a thick stack of typewritten double-spaced pages, wielding a red pen to deadly effect.

That image isn’t wrong, but it can be misleading. Developmental editing focuses on story elements. It’s not concerned with language. A developmental editor doesn’t cross out words, mark up typos, or flag repetition and clichés. That comes later, in line editing and copy editing. A developmental editor asks questions about character motivation, about how the magic works in a fantasy setting, about why your transition into the second act doesn’t contain a threshold of no return.

An editor will often suggest big changes during developmental editing. They might ask you to add, cut, or combine characters. They might suggest writing new scenes or deleting others. They might notice your story needs a clear antagonist, or want you to innovate more on the structure you’ve chosen. Some writers add tens of thousands of words to a draft during developmental editing, or cut just as many. It’s wasted effort polishing language when you’re not yet sure what the final shape of the story is.

The Process

Developmental editing usually happens in several discrete stages. First, the editor and author connect. Maybe they find one another through an agent and a traditional publishing house. Maybe an indie author hires a freelancer they find online, or an unpublished writer pays for critique at a conference. Author and editor agree to work together. They talk about what the book needs. They agree on some basic ideas. A contract, formal or informal, is created.

Then the editor gets to work. They make an initial pass through the manuscript, reading it through multiple lenses to evaluate how its intended audience might react to it. Notes fill the manuscript, physically or digitally. The editor asks the author any questions they have, and comes to understand the author’s vision for the book.

Finally, the editor turns their notes into something the author can use. Some editors write narrative-style or bullet-point letters as long as 20 pages. Others make comments directly in the manuscript, sometimes on paper but more often using software like Microsoft Word’s Track Changes. The author may get both a letter and an annotated manuscript. No matter how they arrive, comments during developmental editing ask difficult questions and force the author to engage deeply with their manuscript.

Revision

Once the editor has finished their developmental editing, the author goes to work. They take the editor’s suggestions and sort them into what’s usable, what missed the mark, and what they need clarification on. They get back in touch with their editor about any questions they have. Ideally, they find themselves excited about the changes they’re making and the creative leaps their editor’s feedback leads to.

And then the author does what they do best: writing. They revise the manuscript until they’re happy with it. The editor’s questions and concerns are addressed. They make the book the best it can be. Sometimes the manuscript goes back to the editor for another pass. Sometimes it goes straight to a line editor or a copy editor for polishing. And, very occasionally, an indie author might just format it and publish it.

Either way, the developmental editing is finished, and it’s time to turn to other concerns.

How to Write Great Characters – Who’s Your Protagonist?

Back on the blog train after a long hiatus during which I was so buried in work there was no time to blog. Today I want to talk about character.

In almost every edit letter I write, I coach the authors I work with on one or more characters. Without great characters, readers won’t care about your book. Even with a great plot, a great setting, and gorgeous prose, people like to read about people. It’s what drives us to tell and listen to stories in the first place.

So one of your tasks as an author is to immediately give the reader a character to care about. That can be a daunting task, especially if you’re new to the craft. I’ve spent my editing career studying bestsellers, trying to figure out how they work, and I’ve noticed that in every bestselling book I read, six things are apparent by the end of the first chapter:

  • Who the main character is
  • What the main character values
  • How the main character reacts when what they value is threatened
  • What the main character wants
  • What’s in their way
  • What they’re doing about it

I call these the six pillars of character, and I’m going to describe them one by one here on the blog over time.

We’ll start with Who the Main Character Is. It’s the most basic of the six, and I see a number of beginning authors, particularly ones writing epic fantasy, struggle with it. So here’s a basic rule:

  • In order to hook your readers, you must tell them who your story is going to be about.

There are many, many ways to do this, and when I edit, my goal is to lead the author toward the way that feels most natural to them. But in most cases, this means using the point of view in your first chapter to signal to your reader who the most important character is. Depending on the point of view you’ve chosen, this can be simple or tricky.

  • In first-person point of view, it’s dead easy. Whoever is “I” is the protagonist, and that’s immediately clear to the reader.
  • In third-person limited point of view, it’s still fairly easy. Whoever’s head we’re in (whoever’s subjective thoughts we’re receiving along with objective description: “The sleet was colder [objective] than her mother’s cursing [subjective].”) is going to be our protagonist. So make sure you stick to one character’s thoughts, and give us plenty of interesting ones. Use your language to establish a distinctive voice for them, and it’ll be clear that they’re our main character.
  • In third-person omniscient point of view, it’s trickiest. Your best bet is to signal who the protagonist is by focusing the chapter on them. We may be introduced to many characters. We may get many characters’ thoughts. But all of them should loop back around to the main character and affect their story in some way. Ken Liu’s The Grace of Kings does a great job of this, if you’re looking for an example to study.
  • If you’re writing in second-person point of view, you overachiever you, the protagonist is “you,” whoever that is. This is, I think, the hardest point of view to work in, and best left until after you’ve mastered all the others. But if you’re trying it, you-the-author need to establish who you-the-reader is. Typically this is done by making sure your opening contains at least as much information about character as it does action. “You open the door” tells the reader nothing. “You scream at the kids, with their purple hair and saggy pants and wallet chains and ugly T-shirts, to stop cutting through your lawn” tells them more. “You hate everything you don’t understand, and you understand very little” tells them a lot. Combine the three sentences into a paragraph, and you’ve established a character.
